Your controller is the real deadline

Everyone counts the access points. Almost nobody checks the controller.
When a Wi-Fi estate reaches the end of its life, the component that forces the decision is usually the box in the comms cupboard that nobody has logged into for three years — not the access points on the ceiling.
Here is why. Your controller can only run firmware that supports every access point attached to it. Your access points can only be managed by controller versions on their supported list. Those two facts squeeze from both ends, and the oldest thing in the estate sets the ceiling for everything else.
The mixed-estate trap
This is the most useful thing on this page, and it usually saves money rather than costing it.
Suppose you have twenty-eight access points: three old ones and twenty-five newer. The three old ones cap the controller firmware. The controller firmware that fixes a published security flaw is above that cap. So those three units are the reason the other twenty-five cannot be patched.
Retiring three access points can unlock the security position of the whole estate. That is a very different quote from replacing twenty-eight, and it is the recommendation an honest survey should produce more often than it does.
Find your oldest model first
Not your most broken one. The oldest supported-software ceiling in the estate is the number that governs every upgrade decision you make.
Then find the firmware you need
Work out which controller version you need for security, not features. That gap tells you exactly which units have to go.
Then price the two options
Retire the blockers, or replace everything. Usually the first is a fraction of the second, and buys you years.
Ask who is on the vendor's email list
If licence and end-of-life notices go to someone who left, or to the company that installed it in 2016, fix that today. It is free and it prevents surprises. The same clock runs on your firewall — see what happens when a firewall licence expires.
